			<content:encoded><![CDATA[<p></p><p>Over the past few weeks we’ve looked at how to write business proposals (and business plans) to generate new business opportunities. One way to succeed in this area is to understand how the ‘<a href="http://www.klariti.com/business-case/index.shtml" target="_blank">Business Case</a>’ is generated within an organization (as this is often written before the actual RFP is sent out) and the type of concerns the business analysts have when writing Business Cases.<span id="more-4419"></span></p>
<p>The second point to consider it that if your relationship with the client is sound, you can help them address the salient points in the business case, for example, if they approach you with a ‘rough idea’ of what they want. Business Cases can be seen as ways to ‘test the water’ from a financial perspective and see if the core concept is worth investing in.</p>

<h3>What is a Business Case?</h3>
<p>The Business Case outlines the benefits, competitive edge, and other gains the company stands to make if it invests in this project. For certain projects, the Business Case is a fore-runner for a Request For Proposal (aka Invitation To Tender) where business proposals are accepted from external firms.</p>
<p>Over the coming weeks, we&#8217;ll look at how to write, review and assess business proposals. For now, let’s focus developing the Business Case.</p>
<p>I&#8217;ve put together this Business Case checklist which covers most all areas related to the project/service you are exploring. This checklist should help you address areas such as Achievability, <a href="http://www.klariti.com/business-plan-template/index.shtml" target="_blank">Benefits</a>, Costs, Critical success factors, Resources, Risks, <a href="http://www.klariti.com/templates/Project-Plan-Template.shtml" target="_blank">Scope</a>, Strategic fit, and Value For Money.</p>
<h3>Business Case Checklist</h3>
<p>To ensure that your business case is complete, examine the following points:</p>
<ol>
<li><strong>Achievability</strong> — this ensures that you (and other parties) have the experience, expertise, and resources to manage the project. Examine different approaches that can overcome any potential obstacles, e.g. additional resources, timelines, or budgets.</li>
<li><strong>Assumptions</strong> — speak to all stakeholders and gather their main <a href="http://www.klariti.com/Business-Requirements-Specification-Template/index.shtml" target="_blank">assumptions</a>, e.g. in the case of outsourcing IT development, that the Intellectual Property Rights will be owned by your organization. Examine whether these assumptions are valid or not.</li>
<li><strong>Benefits</strong> — outline the benefits, and opportunities, that each option provides. Identify the high-level benefits that align with your company’s main business objectives, and <a href="http://www.klariti.com/software-development-lifecycle-templates/cost-benefit-analysis.shtml" target="_blank">explore how these benefits can be measured</a></li>
<li><strong>Costs</strong> — obtain indicative figures for the cost of the project over its entire lifecycle, not only the implementation costs. You may want to factor in 15-20% for scope creep, if appropriate. Also, determine who will pay for the project, if they have agreed to do this, and the payment method. Examine how to get an acceptable balance of cost, benefit, and <a href="http://www.klariti.com/risk-management-plan-template/" target="_blank">risk</a>.</li>
<li><strong>Critical success factors</strong> — seek consensus with the other stakeholders on what constitutes success. If you do not take this step, stakeholder will have different expectations of the final deliverable. Define success factors that are specific, measurable, and achievable; identify any other factors that could affect success, such as the delivery of other parallel projects.</li>
<li><strong>Dependencies</strong> — outline the internal (e.g. staff availability) and external dependencies (changes in the marketplace, new government legislation).</li>
<li><strong>Options</strong> – gather details on all available options that could meet the business needs. Consider the trade-offs associated with each option, and the degree to which each option meets the project’s needs. Make sure that you have included the overall supply chain’s needs, i.e. the organization, partners, suppliers, staff and customers.</li>
<li><strong>Procurement</strong> — send an <a href="http://www.klariti.com/invitation-to-tender-template/" target="_blank">Invitation to Tender (ITT) to prospective contractors</a>. Evaluate their bids. Hold presentations with the most impressive bids.</li>
<li><strong>Project Group </strong>— identify those (individuals, units, and departments) who are involved and/or affected by the project. Determine their interests and endeavor to resolve any potential conflicts.</li>
<li><strong>Resources</strong> — scope the anticipated resource and capabilities requirements that you will need, such as staff, IT, workspace, equipment, and funding.</li>
<li><strong>Risks</strong> – Capture all anticipated risks – plan contingences. Prepare a high-level estimate of the costs for each risk.</li>
<li><strong>Scope</strong> – define what is in/out of scope with the existing budget; scope what can be delivered with a reduced budget, with indicative delivery dates; ensure that there are no conflicts with other on-going projects. Look at the impact that delaying the project or under-delivering could have.</li>
<li><strong>Stakeholders</strong> — identify their role, responsibility, availability, and contingencies if they become incapacitated/released from the project.</li>
<li><strong>Strategic fit</strong> – confirm that the project is still required and that its objectives are in line with the company’s business goals.</li>
<li><strong>Value For Money</strong> — examine how to get <a href="http://www.klariti.com/templates/Needs-Problem-Statement-Template.shtml" target="_blank">Value For Money</a> from the contractors, contractors and other third parties. Agree what constitutes VFM with the project stakeholders.</li>
</ol>
<p>Once you have checked off these points, your business case should be ready to send to the project stakeholders.</p>

<li>While it’s important to be aggressive in the pursuit of business (we all need to eat, right?), I’d try to avoid appearing aggressive.</li>
<li>Aggressive types tend to intimidate others; their energy tends to be negative charged.</li>
<li>Stay focused, know your enemy, and use your charm… as aggressively as possible, of course.</li>

One of the frustrations I have found is trying to find out how to do things in 2007 that I can do very quickly in 2003. Learning to customize the Quick Access toolbar is one way to make your life a little bit better!</p>

<p>The Quick Access toolbar puts frequently used commands at the top of the screen, so you can access them quickly. Makes sense!</p>
<p>The only problem is that when you start Word 2007, there are only three commands here: <strong>Save, Undo, and Redo</strong>.</p>
<p>You can add more commands to the Quick Access toolbar and customize it to suit your needs. Don’t add too many or it may impact the application’s performance.</p>
<p>To add a command to the Quick Access toolbar:</p>
<ol>

<p>The needs of the organization are great, and <a href="http://astore.amazon.com/klaritiwritin-20/105-4403030-1810068" target="_blank">the larger and older the organization gets, the greater those needs become</a>. The problem is that the internal needs of the organization rarely match the needs of customers.</p>
<p>Organizations grow strong because they&#8217;ve done something right.</p>
<p>Dell is a good example. It grew as a customer centric<br />
organization, but as it got bigger it began to lose that true<br />
customer focus.<span id="more-1504"></span></p>

<p>Around 2001, you had two options on the Dell homepage: navigate</p>
<p>by product (laptop, desktop, etc.) or navigate by audience<br />
(home, business, etc.). Every test I have done indicates that<br />
about 90% of people prefer to navigate by product in buying<br />
computer stuff. In fact, audience navigation makes many people<br />
cynical. &#8220;Do businesses gets better deals than me?;&#8221; I just want<br />
to buy a laptop, why do I have to select what group I belong<br />
to;&#8221; &#8220;I&#8217;m a home business. Which should I select?&#8221;</p>
<p>By about 2003, Dell had gotten rid of the product navigation,<br />
forcing the customer to choose an audience. I am told Dell did<br />
this because the audience types mirror the powerful business<br />
units within Dell. These business units could not agree how to<br />
share revenue if someone simply selected &#8220;Laptop&#8221;.</p>
<p>Dell was once young and customer-centric, but like nearly all<br />
organizations, it grew old and organization-centric. It began to<br />
suffer from organaritis. Similar to arthritis in humans,<br />
organaritis afflicts mainly older organizations. A stiffening of<br />
the joints makes it hard for the organization to change and move<br />
quickly.</p>
<p>There are signs that Dell is trying to recover from organaritis.<br />
Recently, I noticed that it is publishing reviews of its<br />
products on its website. Yes, it allows negative reviews. That<br />
to me is impressive and makes it more likely I will buy a Dell<br />
again. (After what Lenovo has done to the ThinkPad, the choices<br />
have become more limited.)</p>
<p>Does your organization have organaritis? If you answer yes to<br />
one or more of the following questions you probably need to seek<br />
medical help:</p>
<p>•    Do you have pictures of very important people within your<br />
organization (your needy children) on your webpages?</p>
<p>•    Do these needy children require messages from them to be<br />
published prominently on the site?</p>
<p>•    Do you have big pictures of smiling actors pretending to be<br />
customers? (Shiny, happy people.)</p>
<p>•    Do you have needy departments whose stated objective in life<br />
is to get some real estate on the homepage?</p>
<p>•    Do you have needy, powerful managers who demand that their<br />
latest programs and initiatives get prominence on the<br />
homepage?</p>
<p>•    Is your culture one that believes that the primary purpose of<br />
the website is to get customers to do what you want them to do,<br />
rather than help them quickly and easily do what they came to<br />
do?</p>
<p>•    Does your organization embrace verbosity atrocities?</p>
<p>Headings such as: &#8220;Start your way to a clear new world&#8221;.</p>
<p>Sentences such as: &#8220;We are delighted to announce that our holistic approach<br />
embraces 50,000 ft thinking which is unparalleled in its reach<br />
and depth of understanding of the globalization challenges that<br />
must be embraced holistically if we are to thrive in<br />
ever-changing, shifting, hazy, somewhat unclear, cloudy, and<br />
sometimes downright quite difficult to see through clearly into<br />
the must be embraced holistic future scenarios.&#8221;</p>

<p><strong>Organic fine-tuning</strong></p>
<p>The easiest way to add rules for checking is to teach PerfectIt your preferences  as you use it. When PerfectIt finds an error, just click the &#8220;Customise Test&#8221;  menu to either exclude that from future searches or build a rule for checking  it.</p>
<p>For example, if PerfectIt states that an abbreviation appears in two forms:  &#8220;NASA&#8221; and &#8220;N.A.S.A.&#8221;, you can use the menus to specify that &#8220;NASA&#8221; is always  preferred. After that, PerfectIt will prompt for any instance of &#8220;N.A.S.A.&#8221; with  any document you test.</p>

<p>You can specify an even wider set of rules by using the configuration screen. To  load the configuration screen, select &#8220;Advanced&#8230;&#8221; from the &#8220;Customise Test&#8221;  menu. This will provide options for setting your own checking rules. For  example, to specify that semi-colons are the preferred punctuation for short  bullet points, choose &#8220;Settings for Lists, Numbers and Compounds&#8221;, then choose  &#8220;Punctuate Short Items&#8221;, then select &#8220;A Semi-Colon&#8221; from the drop down menu.  Save your changes and PerfectIt will notify you if it finds any bullet points  with other types of punctuation.</p>

Here we look  specifically at reports and other technical documents to provide authors with a  checklist they can use for their work.</p>
<h2>1. Numbers that don&#8217;t add up</h2>
<p>Just one table where the numbers don&#8217;t add up correctly is enough to shatter  confidence in an entire report. Usually this happens when tables are updated  manually.</p>
<p>The best thing to do is to keep all original tables in a spreadsheet  and copy them in each time. You can make sure that colleagues are not tempted to  make changes manually if you paste tables in as graphics.<span id="more-1606"></span></p>
<h2>2. Incorrect table and figure references</h2>
<p>What does a reader think when he/she reads that &#8220;evidence is provided in Table  3&#8243; but then is unable to find that table?</p>

<p>Or what happens if the reader finds  Table 3 but the evidence is completely unrelated because it should have referred  to Table 4?</p>

<p>To make sure it doesn&#8217;t happen to you, use automatic  cross-references.</p>
<h2>3. Unsourced data</h2>
<p>Numbers that appear from nowhere can be just as infuriating as numbers that do  not add up. To present a credible argument, evidence needs a source. Insert  footnotes as you write.</p>
<h2>4. Leaving in details to be completed later</h2>
<p>Have you ever come across a document that refers to a XX% increase? A sure-fire  way of alerting your reader to careless checking is to leave in phrases like  &#8220;more details to be added on this later&#8221;, or &#8220;note to self: check this is  correct&#8221;.</p>
<p>A good way to avoid this is to agree a format for all comments within  your company and for everyone to adopt the same one.</p>
<p>That way a search can pick  these out. You can also use automatic tools to find these errors. <a href="http://intelligentediting.com/standardversion.aspx">PerfectIt</a> contains  a test that scans documents for any of these editorial comments that have been  left in.</p>
<h2>5. Blinding with science</h2>
<p>Technical reports are often intended for a non-technical audience. Sometimes  authors can get away with blinding the audience with technical language and  complex theory.</p>
<p>More often, authors that try that will have to face a complete  re-write. Technical explanations belong in an annex, keep the flow of your text  simple.</p>
<h2>6. False accuracy</h2>
<p>The way that numbers are presented conveys important information about  confidence in the result.</p>
<p>If the benefit to the US economy is $1billion, it  means that it could be anywhere from $0.5bn to $1.5bn. If the benefit to the US  economy is $1,050,023,178 then it means we are confident that the benefit is  exactly $1,050,023,178. The degree of rounding should reflect the degree of  confidence and the likely range implied.</p>
<h2>7. Inconsistent writing</h2>
<p>There are an incredible number of consistency errors that can creep into  technical documents, especially if there is more than one author. A review of  those can be found <a href="http://intelligentediting.com/advice.aspx">here</a>.  With careful checking and tools like <a href="http://intelligentediting.com/download.aspx">PerfectIt</a>,  you can cut down on consistency errors and present your results in your  corporate style</p>
<h2>8. Over-reliance on spell check</h2>
<p>Spell-check is a great tool. But it cannot spot every error. It&#8217;s easy to write  the word &#8220;manage&#8221; without the second &#8220;a&#8221;. A Google search shows that there are  thousands of documents that use the phrase &#8220;project manger&#8221;. Errors like these  can be difficult to spot and can also be the most embarrassing when clients find  them. <h2>9. Less is more</h2>
<p>Technical reports are not paid for by the word. So long reports are not an  advantage. They are difficult to read and harder to check. Sharp, concise  reports that are accompanied by more detailed annexes and supporting evidence  are better for making almost any case.</p>
<h2>10. Acronyms / abbreviations that are not defined</h2>
<p>TLAs help to keep your text short. However, if your readers do not know that &#8216;TLA&#8217;  stands for &#8216;three letter acronym&#8217; then it&#8217;s important that you define the word  in its first instance. Tools like PerfectIt can be used to scan your text for  acronyms that are missing a definition as well as instances where the acronym is  used long before the definition appears. <p style="margin-top: 1em; margin-right: 0px; margin-bottom: 0px; margin-left: 0px;">Here&#8217;s what the experts say:</p>
<p style="margin-top: 1em; margin-right: 0px; margin-bottom: 0px; margin-left: 0px;">&#8220;Sitemaps are an easy way for webmasters to inform search engines about pages on their sites that are available for crawling. In its simplest form, a Sitemap is an XML file that lists URLs for a site along with additional metadata about each URL (when it was last updated, how often it usually changes, and how important it is, relative to other URLs in the site) so that search engines can more intelligently crawl the site.</p>
<p style="margin-top: 1em; margin-right: 0px; margin-bottom: 0px; margin-left: 0px;">Web crawlers usually discover pages from links within the site and from other sites. Sitemaps supplement this data to allow crawlers that support Sitemaps to pick up all URLs in the Sitemap and learn about those URLs using the associated metadata. Using the Sitemap <a style="color: #660000; text-decoration: none; border-bottom-style: dotted; border-bottom-width: 1px; border-bottom-color: #660000;" href="http://sitemaps.org/protocol.php">protocol</a> does not guarantee that web pages are included in search engines, but provides hints for web crawlers to do a better job of crawling your site.</p>

			<content:encoded><![CDATA[<p></p><p>I spent most of this afternoon developing a set of process design templates (more of that tomorrow) and got to thinking about the main activities involved in process definition. I’m mentoring graduates business analysts and walking them through the ABCs of process design. It’s baby steps for now. Here’s what we came up with this afternoon.<span id="more-1776"></span><br />
Depending on the nature of the project, the process definition lifecycle will involve several of the following steps:</p>
<p><strong>1. Identifying high-priority process tasks</strong> – This is based on analysis of process requirements and by identifying who is best qualified to create the processes.</p>
<p><strong>2. Analyze Process Requirements </strong>– Maintain a clear understanding of what the process is intended to do, how it should be done, and how it should be expressed, for example in MS Word process narratives or in MS Visio flowcharts.</p>
<p><strong>3. Create the Process Architecture</strong> – Define and/or refine the organization&#8217;s current process architecture.</p>
<p><strong>4. Define the Processes</strong> – Add, refine, restructure, and/or delete the processes.</p>
<p><strong>5. Perform the Defined Process(es)</strong> – Test the defined processes, and gather measurements as well as identifying process improvements.</p>
<p><strong>6. Assess Results &amp; Identify Improvements</strong> – Use the test results to analyze the accuracy of the process. Recommend process improvements if appropriate.</p>
<p>Once the process is completed, the next step is to implement the process and start the knowledge transfer activities.</p>
<p>This involves training and raising awareness amongst staff, partners, and clients depending on the scope of work involved.</p>
<p>I know this isn’t everything.</p>

<p>A colleague in South America asked me this week to help “design and development standard operating procedures for training.”</p>
<p>I’ve done a lot of this over the years and even developed <a href="http://www.klariti.com/standard-operating-procedures/" target="_blank">Standard Operating Procedure templates for Klariti Ltd</a>.</p>
<p>Writing your first Standard Operating Procedure (SOP) can be a daunting task. Before I left for Japan I managed to get some words over to Carlos. Here’s a few ideas I had. What do you think I should add?<span id="more-1203"></span><br />

The first thing to do is prepare the Table of Contents, i.e. identify all the procedures that need to be written-up.<br />
 <br />
This involves lots of chasing people to determine what goes into the final document. I&#8217;d really stress this point as otherwise your doc may go off in the wrong tangent and what gets delivered wont please those who are responsible for signing it off.</p>

Once you have that, agree on a common structure for all procedures. The templates are ideal for this. Just use the suggested layout / format.<br />

Write up 2 or 3 first and get them out for review. After review, refine the SOPs and resend for more reviews. Keep this up until they (reviewers) are happy with the direction you&#8217;ve taken.<br />
 <br />
Then it just a matter of cranking out the SOPs.<br />
 <br />
&#8230; and prepare a schedule so you can keep track of where you are otherwise you&#8217;ll get overwhelmed. I use Excel. Keep it simple.<br />
 <br />
And send out status reports to your line managers. Always keep them in the loop.</p>
